Millet product development: what works and what does not

Millets carry genuine nutritional and policy tailwinds. They also behave badly in extrusion, baking and storage. Here is where projects succeed.

Since the international year of millets, almost every food brief we receive includes a millet variant. The nutritional case is sound and the policy support is real. The technical case is more complicated, and understanding why saves an expensive development cycle.

Three properties that cause most problems

  • No gluten. Structure has to come from somewhere else, which affects bread, pasta and extruded formats.
  • Higher fat content in some varieties, particularly pearl millet, which leads to rancidity within weeks if the grain is not stabilised.
  • Bitter and earthy notes that intensify with storage and with over-processing.

Flakes, porridge mixes, savoury snacks and blended flours succeed readily. The base process tolerates millet, the flavour direction is savoury or spiced so earthy notes fit, and consumers expect a firmer texture. These are the fastest routes to a credible millet SKU.

Where they need real development work

Breads, cakes, pasta and direct-expanded snacks all rely on structure that millet cannot provide alone. Blending is the usual answer: in our projects, 30 to 50 percent millet with a supporting cereal produces a product consumers accept, while 100 percent millet often produces one they buy once.

Stabilise before you store

Rancidity is the most common failure in millet products. Heat treatment of the flour to inactivate lipase, tight moisture control and an oxygen-barrier pack are the three defences. Skipping any one of them will show up as an off-note between weeks six and twelve.

Managing bitterness

Debittering through soaking, germination or controlled roasting works, but each step changes the nutritional and functional profile. Germination in particular improves digestibility and reduces anti-nutrients, at the cost of process complexity. Decide early whether the claim justifies the operation.

Do not let the claim outrun the product

A millet product that tastes worse than the wheat version it replaces will not build repeat purchase, whatever the nutrition panel says. The projects that succeed treat millet as an ingredient with specific properties to be engineered around, not as a marketing badge to be added at the end.
